France–China

Face: what it changes in a meeting, concretely

Not politeness. A working constraint on where information can be said out loud — which determines what you will and will not be told.

China → France

« Face » (面子) gets translated as dignity or reputation, which makes it sound decorative. In a business setting it functions as something more specific: a rule about the audience. The same sentence is acceptable in a room of two and damaging in a room of eight. For a foreign partner, the practical consequence is that the information you most need often exists, and is simply waiting for a smaller room.

Where it shows up

  • Bad news arrives late. A delay is reported once it is certain, not once it is likely, because announcing a probable failure is costly and it might still be recovered.
  • « We will try » often means no. A refusal stated plainly in front of others is a loss for everyone; an indirect answer leaves both sides intact.
  • Correcting someone publicly stops the flow. Even a factual, friendly correction in front of colleagues can end the useful part of a meeting.
  • Seniority is visible and matters. Addressing the junior technical person while the senior sits there rearranges the room in a way you will feel for the rest of the visit.

What to do instead

  1. Ask the difficult question in a small room, or one-to-one afterwards. The walk to the car is frequently where the real answer is given.
  2. Give an exit. « If this timing is difficult, tell me now and we will plan around it » is easier to answer honestly than « can you do it? »
  3. Attribute the problem to the situation, not to the person. « The drawing was ambiguous » works where « you misread it » closes the conversation.
  4. Give credit publicly and generously. It costs you nothing and it is the currency that buys the small-room honesty later.

The symmetrical warning

This cuts both ways. A French counterpart's habit of naming problems directly, in the room, in front of everyone, is read as competence in Paris and as an attack in Shenzhen. Neither side is being difficult; both are applying a rule the other has never been told.

The useful reframing: face is not about being nice. It is about where a conversation can happen. Move the conversation, and you get the information.
